About the Project

Project goal: scaling VARUS.UA business several times over the next 2-3 years—amid rapid retail digitalization and transformation of consumer behavior.

The project covered development of a long-term strategic platform and operating model with a detailed implementation plan. Special attention was given to finding innovative solutions for achieving growth, capitalization, and operational profitability in e-commerce—a key challenge for online grocery retail.

The project implemented in partnership with the VARUS.UA team, involved not only strategy development but also creating prerequisites for building teams’ innovation capacity and forming sustainable business ecosystems.

Key project positions:

  • VARUS goal: create a technology platform where customers can meet their daily needs with just two clicks—from dinner kits to comprehensive solutions.
  • Investments: over three years, VARUS will invest $30 million in transforming from a traditional retailer into a technology platform.
  • New structure: to achieve this goal, a separate structure is being created with its own IT team, marketing department, courier delivery, and product marketplace.
  • New services: subscription-based food delivery, automated darkstores, and proprietary courier service are being introduced.
  • Integration: the new business will offer intelligent services that can integrate with calendars and smart home systems.
  • Partnership: VARUS plans to engage local suppliers, craft brands, and unique products.
  • AI agent: together with Neomi startup, an AI-powered digital assistant is being developed to help customers plan purchases and other events.
